Our engagement

We joined the Astrocade team at a point where conventional QA methods were not equipped to handle what they were building. Astrocade turns text prompts into fully playable games using generative AI, automating art, animation, music, and gameplay mechanics from a single input. The quality challenge was unlike anything in traditional game testing: AI outputs are inherently variable, UI iterated rapidly, and the development pace demanded daily coverage at a scale the internal team could not sustain alone.

Our first priority was restructuring how the team approached testing. The internal focus on happy-flow scenarios was missing the edge cases most likely to surface AI behavioral gaps. We specialized our engagement around exploratory and negative testing, running daily sessions designed specifically to exercise the unusual states and unexpected inputs that structured test cases would never reach. The AI's wish-fulfillment module, as the platform's core mechanic, was designated as the highest-priority test surface in every sprint.

We addressed the operational gaps in parallel. Dedicated resources were assigned to match the client's active development time zone, enabling real-time collaborative testing during their most critical windows. Smoke test automation replaced the fragile manual process, ensuring every build received a stability check regardless of schedule pressure. In Asana, we introduced a QA Ready Tasks section and restructured the workflow around module-based status tracking, reducing coordination overhead and giving the team full visibility into what was tested, what was blocked, and what needed escalation.
